In 2023, GPT-4 cost about $30 per million input tokens. In early 2026, GPT-4-class output (Claude Haiku 4.5, GPT-5-mini, Gemini Flash 2) runs around $0.30–$1.00 per million. That's a 30–100x compression in 30 months.

This isn't a footnote. It's a category-creation event. Whole classes of business that were structurally uneconomic at $30/M tokens are now obvious at $0.30/M. Most founders haven't updated their priors on what's now possible.

So this is the map. Eleven categories of business that didn't make economic sense in 2023 and that do now — sorted by how much the cost collapse mattered, with the validation question that decides whether the idea works for your version.

A note before the list: cheaper tokens don't make a bad business good. They make some categories that were impossible possible, which is a different thing. Validation rules still apply.

How AI cost collapse changed the math

Three things happen when inference gets 30–100x cheaper.

First, per-action cost drops below the price of human attention. A task that costs $0.10 of inference and saves a user 20 minutes of work is now economically reasonable to ship as a SaaS at $9/mo. At $30/M tokens, the same task would have cost $1.50 and broken the unit economics.

Second, batch-AI becomes viable. Running an LLM over a million records was a budget item in 2023; in 2026 it's a Tuesday. New product categories built on "we ran an LLM over the entire internet so you don't have to" are now realistic for a solo founder.

Third, embedded AI in cheap product tiers becomes free margin. The freemium tier that lets a B2C product undercut competitors? Now you can throw an LLM into it without blowing the funnel.

1. Per-document AI assistants for legacy industries

Categories: legal, insurance, real estate, accounting, regulated-industry compliance.

The pattern: an industry runs on PDFs, scanned forms, hand-written notes. Skilled workers spend 30–60% of their time reading, summarizing, and cross-referencing. At 2026 inference prices, processing a 50-page document costs 5 to 20 cents — far less than the 90 minutes of analyst time it replaces.

Validation question: will the buyer (usually a partner/manager, not the analyst) actually pay for time they're already paying analysts to spend? The answer varies wildly by sub-vertical. Test before building.

2. AI-native CRM and sales workflow tools

The pattern: existing CRMs (Salesforce, HubSpot) charge for seats. AI-native tools price by outcome — leads researched, accounts enriched, follow-ups drafted. At $0.30/M tokens, you can spin up 10,000 personalized account briefs for $50, which lets a 5-person sales team operate like a 50-person one.

Validation question: is the buyer ready to pay outcome-based pricing instead of seat pricing? Some segments love it. Some haven't budgeted for it yet.

3. Long-running AI agents for knowledge work

The pattern: a software-only "junior employee" that handles a multi-step workflow over hours or days. Background research, structured monitoring, async task completion. The economics only work when inference is cheap enough that the agent can run hundreds of intermediate steps without each one costing real money.

Validation question: is the workflow you're targeting actually multi-step and async, or is it a single-step task that doesn't need an agent? Most "AI agent" pitches we see are really single-step LLM calls in a trench coat. The bar for "agent" is workflow complexity, not branding.

4. AI-powered customer support that's actually good

The pattern: not a chatbot. A real first-line agent that handles 60–80% of tickets end-to-end, escalates the rest, and learns from corrections. Cost per resolved ticket: $0.05–$0.20 in inference, replacing $3–$8 of human time.

Validation question: will support managers buy a tool that does 70% of their team's job, or does the org chart prevent them from making that purchase? Procurement politics kills many of these deals. Test on smaller teams first.

5. Personalization engines for small e-commerce shops

The pattern: small Shopify stores can now afford the kind of personalized recommendations and email sequences that were previously only economic for Amazon. A solo merchant can run individualized product pages, dynamic email content, and personalized retargeting at sub-$50/mo total inference cost.

Validation question: do small merchants understand the value before they see the lift, or do you need a 30-day proof-of-concept to close every deal? If it's the latter, the GTM is much harder than the unit economics suggest.

6. AI tutors and coaches for narrow domains

The pattern: not "AI for education" (too broad). Specific verticals — "learn Mandarin business etiquette," "improve at chess endgames," "study for the AWS Solutions Architect certification" — where a tutor that adapts to the learner produces measurable outcomes for $20–40/mo.

Validation question: can you measure the outcome the buyer cares about? "I learned 200 new words" is measurable. "I'm a better marketer now" is not. Validation usually fails on the measurement gap.

7. Synthesis-of-information products

The pattern: tools that read 100–10,000 things and produce one usable output. Industry-specific newsletters auto-generated from regulatory filings, deal-flow briefs from public sources, weekly industry digests pulled from primary documents. Reads everything; humans don't have to.

Validation question: who currently does this manually, and would they pay for the automation? Categories where synthesis is part of an analyst's job at a consultancy or research firm validate well. Categories where nobody does the synthesis at all (because nobody cares enough) don't.

8. AI-assisted creator tools (real ones, not chatbots)

The pattern: not "ChatGPT for writers." Specific creative-workflow tools that solve specific creator pain — automatic episode chaptering for podcasters, b-roll selection for video editors, alt-text generation for accessibility-focused content creators. Each is a small market, but the unit economics now allow tiny markets to be real businesses.

Validation question: is the workflow currently painful enough that creators will switch? Most creators have a workflow they tolerate. The bar to displace is high.

9. Voice-first interfaces for professional workflows

The pattern: voice as input for high-friction tasks where typing is awkward — field service workers, doctors, lab technicians, contractors on a job site. Real-time transcription + structured output + workflow automation. Voice models hit usable quality in 2024; the cost-per-hour-of-audio is now under $1.

Validation question: do these professionals already have an iPad or phone in their workflow, or are you also building hardware? If you're building hardware, the validation cost is 10x and the business is different.

10. AI-native vertical SaaS that displaces incumbents

The pattern: take an existing vertical SaaS category (gym management, dental practice software, fleet management) and rebuild it AI-native. Same workflow, half the seats needed, baked-in intelligence. Incumbents have legacy codebases and 8-year-old AI strategies; an AI-native rebuild can ship features they can't.

Validation question: do incumbents have switching cost moats, or are buyers actually willing to migrate? Migration cost in vertical SaaS is high. Validate by talking to people who recently switched (and finding out why).

11. Long-tail localization and translation as a product

The pattern: machine translation went from "barely usable" to "professional-quality for 80% of pairs" in the last 36 months. New product categories: subtitles for niche YouTube creators in 30 languages; localized e-commerce for tiny shops; documentation translation for OSS projects. All are now economic at sub-$50/mo per customer.

Validation question: who feels the localization pain enough to pay? Most creators don't. The validation work is finding the segment that does.

What didn't change

Three things to be honest about. The cost collapse changed the unit economics. It did not change:

  • Distribution. Cheap inference doesn't get you customers. Distribution is still the hardest problem in software.
  • Defensibility. A category being newly viable also means it's newly viable for everyone else. First-mover advantage is real but small.
  • Validation requirements. A 14-day, €200 paid-traffic test still tells you whether the specific version of the idea you're chasing has buyers. Cheap inference doesn't get you out of running it.
We've watched founders in 2026 get the cost-collapse insight, get excited, ship, and then die from undifferentiated distribution. The economics matter; the validation matters more.

How to pick which category to chase

Three filters that have served us well:

Filter 1: where do you have unfair distribution? A category where you already know the audience (industry experience, an existing newsletter, a community) cuts the GTM cost dramatically. Cheap inference + warm audience = real business.

Filter 2: does the validation test work in this audience? Some categories (legacy industries, regulated workflows) are hard to validate with paid ads — the buyers don't live on Reddit or Meta. If your category requires LinkedIn ads or cold outreach to validate, the test costs more.

Filter 3: would you build it even if it didn't work? This is the boring filter, but it's the one that separates real founders from category-shoppers. The cost-collapse list is full of categories. Most of them aren't yours.
